Where is the bottleneck?
Evolve Brand Directory
Every part of the Evolve system next to what Dawn actually has on disk, scored 0 to 3, with the question to answer before deciding it is copywriting.
How To Use This Doc
- Go section by section. Each row has: what Evolve means by it / what Dawn has (file receipts) / what we are not doing / the reflection question.
- Score each row 0-3. My score is filled in with a one-line reason; yours goes in the Fish box. Disagreements are the useful part. 0 = never done. 1 = done once, stale. 2 = done, not used in briefs. 3 = done, current, and it changes what we ship.
- The bottleneck is the lowest-scored row that sits UPSTREAM of the ads. Copy sits near the end of the chain. If a row upstream is a 0 or 1, copy is inheriting that hole, not causing it.
- Evolve's own ladder, applied: not finding winners → spend more time on FEEDBACK LOOPS (execution flaws). Still not → go back to RESEARCH (understanding is unclear). Still not → go back to STUDY (identify what you do not know). Reminded more than taught.
The Framework In One Line
Study → Research → Create → Test → Feedback Loop.
Study = learn new information, find the unknown. Research = what people want and why. Create = ads, pages, offers that show how you help them get it. Test = one campaign; gets spend = good, no spend = not good. Feedback loop = educated guesses on why, tracked.
My Read Before You Start
The receipts on disk do not point at copywriting as the primary hole. They point at three things upstream and downstream of copy:
FEEDBACK LOOP is the thinnest layer we own. The angle ledger was last updated 2026-08-14. Hook-performance and campaign-health are retired March snapshots. Every launch note since July says "no verdicts before <date>", and the only written learnings file is the 7-31 week (LEARNINGS-week-7-19.md). Batches launch faster than verdicts get written. The ad-iteration skill (nine-question decomposition, Growth Guide write-back) exists but there is no Dawn case file that has run it on a loser.
RESEARCH depth on the actual avatar is shallower than its size suggests. The parent-adhd VOC bank has 170 quotes but 68% are 2018-19 ADDitude giveaway comments about 5-12 year olds; only ~13 quotes are a mother waking a 13+ teen (_index.md census, 9-02). The 9-04 VOC sweep found 0 corpus hits for phrases we had put on 26 of 30 statics. That is a research-thickness problem showing up as a copy problem.
The winner is one body with four images ($25k / 866 purchases / $25-31 CPA). Fish's own 8-23 ruling: images are the primary lever. The 7-31 learnings: natives buy a lander visit at ~$0.12, statics at $1.70-8.00. We have been iterating copy on a format where the image and the click price decide most of the outcome.
Copy quality still matters and the SOP passes stay on. But score the rows first.
Scorecard
Green is my score with receipts, the dashed box is yours. Lowest average upstream of the ads is the bottleneck: copy is Part 5; Parts 1 to 4 and 8 sit upstream of it.
Bottleneck call from the scores. Part 8 Feedback Loop averages 0.8 and is the only layer where every row is a 0 or 1. Part 4 Plan averages 1.0. Part 2 Research averages 1.5 with three primary inputs at 0 or 1. Part 5 Create, where copy lives, averages 2.1, the highest layer in the doc. Zeros: 2.3, 2.6, 3.5, 8.4, 10.1.
Post-audit corrections (ledger v2, Part 8.5): 2.5 Reddit stays 2 for a different reason (49 verified teen quotes exist, unreconciled); 5.2 toolkit drops to 1; 1.3 rises to 2.
Part 1 · STUDY (Why ads work — psychology)
1.1 Market desires (mass desire, desire ladder, desire calendar)
- Evolve
- identify the mass desire the product rides; ladder it down to the deepest one ("look better" → "be loved"); map when in the year the desire spikes.
- Dawn has
- lock-in card with 2 mass desires (Family + Independence), overarching = Independence (adhd-mom-lockin.md §0). Hub taxonomy of 9 mass desires with a funded-desire scoreboard (relief-of-responsibility $83.6k, future-readiness $35.7k, independence $13.3k; safety $961 at 2.18 ROAS never funded; relationship-repair $8 untested). Desire ladder in Fish's M1 notes.
- Not doing
- no DESIRE CALENDAR (back-to-school, first report card, semester change, college move-in are the obvious spikes for this product and none is scheduled). Safety desire has the best ROAS on the board and has never been funded on purpose. Relationship-repair has $8 of spend.
- Question
- Do we know which week of the year this mother buys, and are we planning creative to that week? Which of the 9 desires have we deliberately chosen NOT to fund, and why?
- My score
- 2 desires locked and scoreboarded; no calendar, best-ROAS desire never funded
- Fish score
1.2 Market awareness (unaware → most aware)
- Evolve
- each ad is written to one awareness level; unaware ads need a different hook architecture.
- Dawn has
- awareness scope gate 8-31 (problem-aware and warmer ONLY; unaware lane parked, business-math reason). Mode selector in native-copy skill. Batch configs carry an
awarenessfield. - Not doing
- solution-aware and product-aware buyers (retargeting, comparison-shoppers who already know HiStrips/FitSleeps) get no dedicated creative. Offer-aware "offer ad Copy 2/3" family is the cheapest CPA in the account ($24-33) and has not been expanded on purpose.
- Question
- What share of spend goes to each awareness level, and does that match where the cheapest purchases come from?
- My score
- 2 gate is real and briefs obey it; solution/product-aware creative absent
- Fish score
1.3 Market sophistication (stage 1-5; new mechanism, new information, new identity)
- Evolve
- know the stage; at stage 3-4 you win with a new mechanism or new information; at 5 with identity.
- Dawn has
- mechanism docs (selling-root-cause-mechanism.md, mechanism-fleshed §1a, Initiation Wall), new-information-2024-26-verified (5 findings, advertorial tier only), competitor intel (HiStrips, FitSleeps; both 100-day guarantees vs our 60), uniqueness-vibration-plan 9-04.
- Not doing
- no written ruling on WHICH sophistication stage the ADHD-parent wrist-alarm market is in right now. The 5 verified new-information findings are gated to mid-body advertorial and have never been the HOOK of a test. New-identity (Evolve Part 4) has no test on the board.
- Question
- Is this a stage-3 market (mechanism wins) or stage-4 (mechanism is expected, identity/proof wins)? Have we ever led with new information instead of the mechanism?
- My score
- 1 mechanism exists; no stage ruling, new info never hooked, identity untested
- Fish score
1.4 Rule of 1 (1 desire, 1 avatar, 1 message)
- Evolve
- one per ad, one per campaign, no blending.
- Dawn has
- 9-02 ruling, one avatar (mother of 13-18 ADHD teen), 1 message locked, four activators run as separate angles, never blended.
- Not doing
- nothing missing structurally. Risk is the opposite: the rule got applied at the account level (one avatar, one PDP) so every ad competes for the same woman in the same auction.
- Question
- Are we still testing anything that could disprove the 9-02 lock, or has it become a belief?
- My score
- 3 9-02 lock is current and every brief runs on it
- Fish score
1.5 Market identification (identity marketing: be / look / feel / portray)
- Evolve
- what role the product lets her act out; the four visual questions (where she wants to BE, LOOK like, FEEL, PORTRAY).
- Dawn has
- identity payload in lock-in ("the mother who handed him the means"), M1 notes on identity, brand-kit.
- Not doing
- the four visual questions have never been answered as a written visual brief. Our images are Pinterest rips and UI mocks of the PROBLEM; there is no "picture of the after" identity imagery (calm kitchen, mother with her coffee, kid leaving on his own).
- Question
- If she bought the band, what does the photo she'd post look like? Has any ad shown that photo?
- My score
- 1 one sentence, zero after-picture imagery
- Fish score
1.6 Market belief (her logic, belief violations, yes-train, authority)
- Evolve
- use her belief system to prove it works; violate one belief and no promise saves the ad.
- Dawn has
- belief system + violation list in lock-in; objection map (efficacy 51% → wear 21% → price 11%); proof logic written in her logic; Alevia deltas ruled IN 9-03 (clinician authority, counted results, cast).
- Not doing
- the #1 objection (51% "doubt it would wake them") has no dedicated proof asset that is not words: no demonstration video of a sleeping teen being woken, no counted-results static, no clinician on camera. Authority figure exists as a ruling, not as a person.
- Question
- What is the single piece of PROOF a skeptical mother could see in 3 seconds? Does it exist as a file?
- My score
- 2 belief list used in briefs; the 51% objection has no non-verbal proof asset
- Fish score
Part 2 · RESEARCH (What ads to make)
2.1 Self onboarding + the research doc
- Evolve
- one living research document per brand, cleaned up, that every ad is written from.
- Dawn has
- _index.md with an 11-item ALWAYS LOAD list; lock-in; avatar interior monologue; product-truth; survey n=157; objection map; failed-solutions graveyard; angle ledger; proof bank; phrasing bank; VOC banks.
- Not doing
- it is 11+ documents, not one. Two of them (campaign-health, hook-performance) are retired but still in the folder. Nobody has run Evolve's "Clean Up The Research Doc" step since the 9-02 lock.
- Question
- Could a new writer read ONE document and write a Dawn ad that passes the gate? If no, the research doc step is not done.
- My score
- 2 everything exists, across 11+ files, two retired ones still in the folder
- Fish score
2.2 Understanding the product (parts 1-3)
- Evolve
- every feature → benefit → deeper benefit; what it is NOT; the physical truth.
- Dawn has
- product-truth.md (9-05, LED readout since 8-27, "no screen" banned), product-overview.md (11k) + copy card (~400w), substantiation doc, packaging (pouch).
- Not doing
- durability, battery life, charging routine, the 2-minute-cutoff comparison vs FitSleeps, and the wear objection (21%) have no product-side answer document a writer can pull from. Guarantee is 60 nights vs both competitors at 100.
- Question
- Is the offer (price, guarantee length, bundle) itself a variable we have tested, or a constant we inherited?
- My score
- 3 product-truth 9-05 is current and wins conflicts
- Fish score
2.3 Google research
- Evolve
- what she types; People Also Ask; the language of the searcher.
- Dawn has
- nothing on disk labelled as a Google/search-language pull.
- Not doing
- no search-query harvest; no PAA capture; no Google Trends read for seasonality.
- Question
- What are the 20 phrases this mother googles at 11pm, and do any of them appear in our hooks verbatim?
- My score
- 0 no search-language pull on disk
- Fish score
2.4 Amazon research
- Evolve
- reviews of your product AND competitors; 1-star and 5-star language; what they compared against.
- Dawn has
- voc-amazon-deep.md; HiStrips Onyx Amazon listing scrape 9-05 (2.3/5, 119 ratings).
- Not doing
- no systematic 1-star mining of the vibrating-alarm category (Shock Clock, Sonic Bomb, Fitbit-as-alarm) for the failure language she expects to hear; no "what she bought instead" map.
- Question
- What did the last 100 people who returned a wrist alarm say, and does our copy pre-empt it?
- My score
- 1 one deep pull, stale; category 1-star mining never done
- Fish score
2.5 Reddit research
- Evolve
- verbatim threads, the story she tells strangers.
- Dawn has
- strongest area. 8-10 threads, 9-03 harvest (15 threads, 482 comments, contamination-scanned), 9-04 teen-morning harvest, Mumsnet pull, voice samples.
- Not doing
- the teen-waking-specific corpus is still thin (~13 quotes of a mother waking a 13+ teen per the 9-02 census). Harvests skew to 5-12 year olds because that is who posts. No harvest of the TEEN'S side (r/ADHD, r/teenagers) since 8-10.
- Question
- How many verbatim quotes do we have from a mother of a 13-18 ADHD teen about the WAKE-UP specifically? If under 50, the avatar is under-researched for the exact thing we sell.
- My score
- 2 strongest input; still ~13 quotes on the exact avatar/act
- Fish score
2.6 YouTube research
- Evolve
- comments under the videos she watches; the creators she trusts.
- Dawn has
- ugc-transcript-intel (7-24) from competitor UGC; nothing from YouTube comment sections.
- Not doing
- no YouTube comment mining (ADHD parenting channels, "how to wake up a teenager" videos), no creator-trust map.
- Question
- Which 5 YouTube channels does she watch, and what do the comments under their morning-routine videos say?
- My score
- 0 nothing
- Fish score
2.7 Competitor research
- Evolve
- everyone selling the same product; everyone solving the same problem; their angles, their scaling ads, their gaps.
- Dawn has
- competitor-intel-histrips-fitsleeps 9-02 (TrendTrack), histrips-static-intel 8-27, competitor-angles.md, 4-30 intel, reference scripts (HiStrips Onyx, Alivia Amla), Alevia case study.
- Not doing
- "everyone solving the same problem" (Evolve's 2nd circle) is not mapped: sleep clinics, ADHD coaches, school-start-time advocates, Sonic Bomb, smart-plug light alarms, apps like Alarmy. Those are where her money goes before she finds us.
- Question
- What are the 10 things she pays for instead of us, and does our failed-solutions stack name the current ones?
- My score
- 2 9-02 pull is fresh; 2nd circle (same problem, other solutions) unmapped
- Fish score
2.8 Facebook research
- Evolve
- groups, comments on our own ads, comments on competitors' ads.
- Dawn has
- comments read per ad during spend-winner diagnosis (ad-iteration skill requires exact-post comments). FB group harvest is blocked from this box.
- Not doing
- no standing weekly pull of comments on our live ads into a file. No FB group VOC since the state-2 harvest 8-13.
- Question
- When did we last read every comment on the volume winner (slop 7), and what objection repeats there?
- My score
- 1 comments read ad hoc, never harvested
- Fish score
2.9 Creative research (Atria / ad libraries)
- Evolve
- what formats and hooks are scaling in adjacent markets, by longevity.
- Dawn has
- TrendTrack pulls (172 proven image ads 9-04, fashion-sweep tooling), templates.pdf (winning ads templates), hook-pattern-library 9-02, 13 static templates.
- Not doing
- creative research is used as LAYOUT reference for statics only. No longevity-ranked swipe of long-running ADHD-parent VIDEO ads; no native-format swipe refreshed since the Alevia read (8-12).
- Question
- What are the 10 longest-running ads in ADHD-parenting right now, in any format, and why are they still running?
- My score
- 2 TrendTrack 9-04 drives static layouts; no longevity swipe for natives/video
- Fish score
2.10 TikTok research
- Evolve
- what the organic side of the market is saying and sharing.
- Dawn has
- TT research pipeline (composite share-heavy scoring), TT creative sourcer, spark accounts, TT4B MCP.
- Not doing
- TikTok is run as a DISTRIBUTION channel (reuploads, sparks) not as a research input into Meta copy. No TikTok comment/VOC harvest feeds the Dawn brand folder.
- Question
- What are the top 20 ADHD-mom TikToks by shares this month, and which one is a hook we have not run?
- My score
- 1 tooling exists, feeds TT distribution not Meta research
- Fish score
2.11 Ad account research
- Evolve
- your own account is the best research doc: winners, losers, what got spend, what never delivered.
- Dawn has
- winners-evolve-bins 9-03 (winners classified by Core 5 / activator / desire), ad-batch-hub with live stats, desire scoreboard, 7-31 learnings, meta-ads-last30d.json.
- Not doing
- LOSERS are not classified. The bins doc says "classification only, no rulings". There is no loser autopsy file with the nine-question decomposition applied. Spend-winners vs KPI-winners vs breakthroughs are not labelled in the hub.
- Question
- Of the last 100 ads launched, how many have a written one-line reason for why they lost? (This is the feedback loop, see Part 8.)
- My score
- 2 winners binned 9-03; losers unclassified, no labels
- Fish score
2.12 Other desires + objections
- Evolve
- secondary desires the same buyer has; the full objection list with the answer to each.
- Dawn has
- desires-dread-bank.md, objection-map.md (re-ordered 9-02), survey hesitation cut (n=134).
- Not doing
- objection ANSWERS are not paired with proof assets. "Doubt they'd wear it" (21%) has no wear-story creative. Price (11%) has no value-stack or comparison creative.
- Question
- For each of the top 3 objections, name the ad that answers it. If you can't, it is unanswered.
- My score
- 2 objection map is current and loaded; no proof paired to top 3
- Fish score
2.13 Instagram ad-only research / Answer The Public / customer phone calls
- Evolve
- three newer inputs; the phone call is the one nobody does and the one that changes copy fastest.
- Dawn has
- post-purchase survey n=157 (free text). CS cases doc (dawnbands-cs-cases.md).
- Not doing
- zero customer phone calls on record. No Answer The Public pull. No IG-ads-only sweep.
- Question
- When did you last talk to a buyer for 15 minutes? Ten calls would fix the VOC thinness in 2.5 faster than another Reddit harvest.
- My score
- 1 survey n=157 covers some of it; zero calls, no ATP, no IG sweep
- Fish score
Part 3 · ORGANIZE (How to structure insights)
3.1 Understanding product doc (complete)
- Dawn has
- product-truth + overview + copy card + substantiation. Score with 2.2.
- My score
- 3 same receipt as 2.2
- Fish score
3.2 Desire hunt (find + apply desire)
- Dawn has
- 9-desire taxonomy, scoreboard, lock-in ruling.
- Not doing
- no scheduled re-hunt. Desire ruling is from 8-23 static audit + 9-02 lock; no new desire has been ADDED to the taxonomy since.
- Question
- When was the last time a desire was added, not just re-ranked?
- My score
- 2 taxonomy + scoreboard live; no re-hunt since 8-23
- Fish score
3.3 New mechanisms
- Dawn has
- Sound-Channel Failure Loop / Initiation Wall / ADHD intensifier; uniqueness-vibration plan 9-04.
- Not doing
- one mechanism, named in 2026-04, carried since. No mechanism A/B has ever been run (same body, two different mechanism names/explanations).
- Question
- Has the mechanism itself ever been the tested variable?
- My score
- 2 one mechanism carried since April, in every brief, never A/B'd
- Fish score
3.4 New information
- Dawn has
- 5 verified 2024-26 findings, advertorial tier only.
- Not doing
- never the hook. See 1.3.
- My score
- 1 5 findings, mid-body only
- Fish score
3.5 New identities
- Dawn has
- identity payload sentence.
- Not doing
- no identity-led test. See 1.5.
- My score
- 0 no identity-led test exists
- Fish score
3.6 Core avatars + sub avatars (Core 5: Desire · Experience · Emotion · Behavior · Demographic)
- Dawn has
- full 813-line sub-avatar build (SA1 5:30 Supervisor / SA2 Apology Mom / SA3 Chauffeur) under "calmer mornings", winners binned by lead category, 9-03/9-04 batches per sub-avatar staged.
- Not doing
- only ONE desire has sub-avatars built. Independence (the ruled overarching desire) and relief-of-responsibility (the most-funded desire) have no sub-avatar cards. The sub-avatar doc is still "DRAFT for Fish review". Behavior-lead won the volume (slop 7) and there is no Behavior-lead sub-avatar card written from that.
- Question
- Which desire do the sub-avatars on disk belong to, and is it the one the money says we should be building under?
- My score
- 2 813-line build 9-03, batches staged; one desire only, still DRAFT
- Fish score
Part 4 · PLAN (How to plan ads)
4.1 Ad definitions (concept / angle / hook / iteration / variation)
- Dawn has
- hook taxonomy 8-23 (Emotion + Curiosity Gap + High Stakes), native 3x3 output contract (1 body, 3 hooks, 5 images, 2 headlines), hub batch schema (desire / sub_avatar / angle / awareness / concept_id).
- Not doing
- "concept" and "angle" are used interchangeably across plans. No written definition set that matches Evolve's, so the testing sheet and the hub disagree on what a row is.
- Question
- Can you point at a concept, an angle inside it, and a hook inside that, in one existing batch?
- My score
- 1 no shared definition set; concept/angle used interchangeably
- Fish score
4.2 Coming up with angles
- Dawn has
- angle-ledger (last updated 8-14), angle loop v3 forced rankings, 4 named angles from M1 notes, Fish's 9-03 separate-angles table, 11-column testing matrix.
- Not doing
- ledger is 4 weeks stale; the 9-03 angles (sibling tax, first hour) are not in it. Dead-angle list has 2 entries; we have launched dozens of losers.
- Question
- Is the angle ledger a source of truth or an artifact? If a writer read it today would they avoid a dead angle?
- My score
- 1 ledger stale since 8-14, 9-03 angles missing, 2 dead entries
- Fish score
4.3 The 3 testing methods
- Evolve
- (1) concept test, (2) angle test inside a winning concept, (3) iteration/variation test inside a winning angle; know which one you are running.
- Dawn has
- hub test_design {constant, variables, verdict_gate} per batch; Sniper vs Marksman language in ad-iteration skill; creative-package test label.
- Not doing
- most batches change body AND image AND hook at once (creative-package tests) so nothing is attributable. 8-29 rule "all hook/headline variations launch together, nothing picked" removes attribution by design.
- Question
- For the last 5 batches, which of the 3 testing methods was each one, and what could its result NOT tell us?
- My score
- 1 test_design fields exist; most batches are package tests
- Fish score
4.4 Putting the planning together / 5-10 first concepts / 3.0 Growth Guide
- Dawn has
- the ad testing sheet (Growth Guide copy), Ad Roadmap tab with concepts.json pitch log and WHY/WHAT/HOW memos.
- Not doing
- two planning surfaces (sheet + hub roadmap) that do not sync. Concepts get pitched and voted in the hub; learnings are meant to go to the sheet; neither is complete.
- Question
- Which one is the source of truth, and does every launched batch have a row in it BEFORE launch?
- My score
- 1 sheet and hub roadmap out of sync; neither complete
- Fish score
Part 5 · CREATE (How to make ads) + COPYWRITING
5.1 Copy principles (3 checks; how you say it; facts; less fluff; speak not write; 6th grade; unique mechanism; beliefs; authority)
- Dawn has
- the deepest layer we own. native-copy SOP 2.0, written-vs-said rule, direct-but-new register, hook taxonomy, inciting-incident-at-peak rule, humanizer pass, qa-gate, said-out-loud regex, anaphora/announcer bans, brief-gate-before-model (9-04).
- Not doing
- the rules are many and enforced by regex + corrections; the 9-04 hot cache has 8 copy corrections in one day. That is a sign the rules are being applied AFTER writing, not that the writer lacks them.
- Question
- Of the last 10 corrections, how many were "copy craft" vs "wrong fact / not her words / not in the research"? The second kind is a research gap wearing a copy costume.
- My score
- 3 deepest layer; gates ship every unit
- Fish score
5.2 Copy fundamentals (aware of avatars / angles / mechanisms / authorities / awareness)
- Dawn has
- all five documented. See Parts 1-3.
- My score
- 3 all five documented and loaded
- Fish score
5.3 Copy strategies (finalize ideas; hook framework; 2 hook types; open loops; bridge; objections in writing; pitch without rejection; raise stakes; show don't tell; metaphors; labels + customer language; unaware hooks)
- Dawn has
- hook-pattern-library, hook-swipe, stake ladder (rung 1-4), open-loop/promise naming, objection killers, VOC syntax bank, phrasing bank. Metaphor/simile is BANNED by the 8-27 register rule (Evolve teaches it; we opted out on purpose).
- Not doing
- "the bridge" (hook → body transition) has no named doctrine; corrections show announcer transitions keep appearing there. "Pitch without rejection" (the product entrance) is where spend-winner natives leak (v10 body converts at $33 on one image and $52 on another).
- Question
- Where in the body does the reader leave? We have never instrumented scroll depth or read-time on a native's lander to know.
- My score
- 2 hook/stakes/VOC strong; bridge + pitch entrance have no doctrine
- Fish score
5.4 Storytelling (laws, 3 enemies, arcs, prompts)
- Dawn has
- witness/story architecture (T2 compressed witness = the only scaled native), inciting incident rule, discovery-to-choice continuity reference, winner-iteration architecture contract.
- Not doing
- only one story arc has ever scaled (retrospective proof, college). No test of a different ARC (in-progress, day-1 discovery, failure-then-find) on the same avatar.
- Question
- Name the arc of every native launched since 8-23. If they are all the same arc with different props, that is variation, not testing.
- My score
- 2 one arc scaled; no arc test
- Fish score
5.5 Image ads (briefs, statics)
- Dawn has
- dawn-statics skill (brand lock + card lock + VOC gate), 13 templates, TrendTrack layouts, PDP-theme palette rule, one-idea-per-slot rule, 30 statics staged 9-04.
- Not doing
- statics are $1.70-8.00 per click vs natives at $0.12 (7-31 learnings) and the statics have to justify that; the 9-04 batch is still waiting on image approval. Image is the primary lever (8-23 ruling) and there is no image-only test (same body, 10 images, nothing else moves) since the 8-29 v10 fan-out.
- Question
- How many images have been tested against the volume-winner body since 8-29? If under 20, the primary lever is under-pulled.
- My score
- 2 dawn-statics live; image-only tests rare since 8-29
- Fish score
5.6 Video ads (briefs, UGC, VO+B-roll, cartoon)
- Dawn has
- VO+B-roll lane, clip library, cartoon pipeline, claymation, HeyGen avatar, seedance playbook; UGC CPC $1.20-7.86 in July.
- Not doing
- no video has scaled. Video is being made in-house (AI) while Evolve's video path is creators with frameworks (Part 9). No video ad has been written FROM a scaled native (v10) as a script.
- Question
- Has the one scaled native ever been turned into a 30-second creator script and sent to a creator?
- My score
- 1 lanes built, nothing scaled, no creator script from v10
- Fish score
5.7 Pages and offers (lander, listicle, PDP, offer)
- Dawn has
- 3 listicles rebuilt 8-13, problem-aware listicle pages 8-23, PDP parent block 9-03, lander system U/Z/V, cart subtotal fix, $9.77 shipping template.
- Not doing
- OFFER has not been a test variable (price, guarantee length vs competitors' 100 days, bundle, free-shipping threshold). Post-click is measured by CPA only; no LPV→ATC→purchase funnel readout per lander in the hub.
- Question
- What is the conversion rate of each live lander for the same ad, and when did we last test the offer instead of the ad?
- My score
- 2 landers live and current; offer never a variable, no funnel readout
- Fish score
Part 6 · TEST (How to run ads)
6.1 One campaign, gets spend = good
- Dawn has
- SHOWDOWN test campaign, $15 floors, $3 LPV day-0 kill, 7-day verdict gate, 3x kill rule, never-pause rule, media-buying-rules (3-13).
- Not doing
- "gets spend" is used as the pass signal but batches carry 10-20 ads in 2-4 ad sets, so CBO starves most of them before day 7 and they are marked "no spend" without a fair auction. Media-buying rules pre-date Andromeda notes in the same file being applied.
- Question
- Of ads launched since 8-23, what % got under $50 lifetime spend? Those were never tested; they were queued.
- My score
- 2 campaign + floors + gates exist; batch size starves ads before day 7
- Fish score
6.2 Approval gate throughput
- Dawn has
- every batch is staged draft → Fish image approval → go. 8-30 fan-outs, 9-03 angles batch, 9-04 30 statics: all "awaiting Fish approval" in the notes.
- Not doing
- there is no SLA. Batches wait days; the market and the verdict windows move on.
- Question
- How many ads are staged-not-launched right now, and how many days has the oldest been waiting? If the answer is over 20 ads or over 5 days, the bottleneck is the gate, not the writer.
- My score
- 1 gate works, no SLA, 30+ ads sitting
- Fish score
Part 7 · MANAGE (How to scale)
7.1 Scaling structure (Original Winners ad set, graduation, cost cap, restructure 8-28)
- Dawn has
- 8-28 restructure (cap $37, Graveyard restocked, winners promoted, Testing $300), $37 cost cap, 48h overlap rule.
- Not doing
- "originals-off" decision pending since 8-30. No written scale ladder (at what CPA/volume does a test winner graduate, at what budget step).
- Question
- What is the exact rule that moves an ad from Testing to Scale, and who executes it on which day?
- My score
- 2 8-28 restructure done; no written graduation ladder, originals-off pending
- Fish score
Part 8 · FEEDBACK LOOP (How to analyze ads) — the layer Evolve says to fix FIRST
8.1 Learnings on losers (parts 1 + 3)
- Dawn has
- 7-31 learnings doc (format/click price), dead-angle list (2 entries), n4-mechanism + piece-of-paper autopsies.
- Not doing
- no loser autopsy since 7-31. Dozens of losers since. The ad-iteration skill's nine-question decomposition has never been run on a Dawn loser as a case file.
- Question
- Pick the 10 biggest-spend losers since 8-01. Write one line each: what did the hook presume, what desire, what angle, what broke. If that takes more than an hour, the loop is broken.
- My score
- 1 one autopsy doc (7-31), stale
- Fish score
8.2 Learnings on winners (parts 2, 4, 5) + pulling frameworks from ads
- Dawn has
- winners-evolve-bins (classification, no rulings), v10 spend-winner diagnosis in the ad-iteration skill corrections, iatrogenic-frame pattern 5-26, winner-iteration architecture contract.
- Not doing
- frameworks are pulled from COMPETITOR ads (Alevia, HiStrips) more than from our own scaled winners. No "why slop 7 wins" hypothesis written and confirmed (bins doc explicitly says no rulings).
- Question
- Write the 3-5 sentence hypothesis for why slop 7 wins and why v10 wins. Do they agree? If not, one of them is a guess.
- My score
- 1 classification only, no rulings, no winner hypothesis
- Fish score
8.3 Rewrite losers into winners / iterations + variations
- Dawn has
- the 10-step iteration playbook (ad-iteration skill + references/original-SKILL.md: Sniper vs Marksman, KEEP/IMPROVE/CHANGE/EVIDENCE GAP matrix), revival dupes 8-24, hook-swap fixes 9-03.
- Not doing
- iteration inputs are winners only; losers get killed, not rewritten. There is no Dawn case file showing the 10 steps run end-to-end on one ad.
- Question
- Run the 10 steps on one KPI winner and one loser this week. Where did it stall? That stall is the bottleneck.
- My score
- 1 playbook on disk, never run end-to-end on a Dawn ad
- Fish score
8.4 Iterate on KPI winners / spend winners / breakthroughs
- Dawn has
- labels defined in the skill. Winner threshold in bins = ≥5 purchases 30d.
- Not doing
- no ad in the hub carries a KPI-winner / spend-winner / breakthrough label. Without the label the playbook cannot pick the iteration type.
- Question
- Label every ad with ≥$500 lifetime spend. Then count breakthroughs. If zero since v10 (July), the question becomes why July's conditions haven't recurred.
- My score
- 0 no ad carries a label
- Fish score
8.5 The tracking surface (Growth Guide / ad testing sheet)
- Dawn has
- the sheet, the hub, the angle ledger, the plans folder, memory notes. Five places.
- Not doing
- no single row-per-ad record with: concept, angle, hook, awareness, desire, format, image, launch date, spend, CPA, label, hypothesis, learning. Pieces exist in each surface.
- Question
- If Zak asked for the learnings doc, which file would you send? If the answer is "let me assemble it", the loop is not closed.
- My score
- 1 five surfaces, no single row-per-ad record
- Fish score
Part 9 · UGC / SEEDING (How to get content)
9.1 Why content matters; viral inspo; Insense; creator processing; hiring; frameworks + B-roll; follow-up; ambassadors; feedback loops with ambassadors
- Dawn has
- ugc-engine (auto sourcer, Gemini scoring, hub), 4 creators at "submitted" (8-14), tt-creative-sourcer, competitor UGC intel.
- Not doing
- no Insense campaign, no creator has been sent a FRAMEWORK derived from v10, no brand ambassador, no whitelisting. Evolve treats this as a whole module; Dawn's video lane is AI-generated instead. July UGC CPC was $1.20-7.86 with no scaled winner, and no creator has been briefed since.
- Question
- How many creators have received a script that is the scaled native rewritten for camera? If zero, the content module is at 0.
- My score
- 1 engine built 8-14, 4 creators, no frameworks sent
- Fish score
Part 10 · WHITELISTED / PARTNERSHIP ADS
10.1 Whitelisting + partnership ads
- Dawn has
- Kayla Monroe page (8-25 note: still pending), page network setup 8-12.
- Not doing
- no whitelisted creator handle, no partnership ad. Untouched module.
- Question
- Is this a deliberate skip or an unopened module?
- My score
- 0 untouched
- Fish score
Part 11 · POSITIONING
11.1 Why position the brand + positioning exercise
- Dawn has
- brand-kit, 1 message, competitor contrast in lock-in, uniqueness-vibration plan.
- Not doing
- no positioning statement that answers "vs HiStrips Onyx, vs FitSleeps, vs a $20 Shock Clock, Dawn is the one that ___". Competitors both hold a longer guarantee.
- Question
- Fill the blank in one sentence a mother would repeat to her husband. If it takes a paragraph, positioning is not done.
- My score
- 1 1 message exists; no vs-competitor positioning line
- Fish score
Part 12 · PRODUCT RESEARCH / BRAND BUILDING
12.1 Make any product work; how brands scale to 8 figures
- Dawn has
- one SKU, one colourway, adult version wanted by 27% of buyers (parked), Coralyne/Salin/Rosin as separate stores.
- Not doing
- no second product, bundle, or upsell on Dawn; AOV $64.81 is a single-unit number. Evolve's scaling module is largely about offer depth and LTV, not ads.
- Question
- If CPA cannot go lower, can AOV go higher? When was the last AOV test?
- My score
- 1 one SKU; adult version wanted by 27%, parked; no AOV test
- Fish score
Part 13 · PRODUCTIVITY / OVERWHELM
13.1 Find time; focus; what to focus on to scale; "I'm overwhelmed, wat do"
- Observation
- the plans folder shows 4-6 Dawn batches in flight at once (SA2 statics, SA3 last call, evolve angles, native revamps, hook swaps, revival dupes) plus Rosin, TT relaunch, Salin. Evolve's overwhelm module says: one concept test at a time, learnings before the next.
- Question
- How many Dawn tests are open right now with no verdict? If more than 3, adding another batch dilutes every verdict.
- My score
- 1 4-6 Dawn tests open at once, most without verdicts
- Fish score
The Diagnostic Ladder, Applied To Dawn
Step 1 · "Spend more time on feedback loops to find execution flaws."
Dawn's feedback rows (8.1-8.5) score lowest on receipts. Do these first, this week:
- Label every ad ≥$500 spend: Breakthrough / Spend Winner / KPI Winner / Loser.
- Nine-question decomposition on the top 3 winners and top 10 losers. One file: knowledge/brands/dawnbands/learnings-ledger.md, one row per ad.
- Write the slop-7 and v10 hypotheses. Confirm or reject with the comment reads.
- Count staged-not-launched ads and their age.
Step 2 · "Still no winners → go back to research."
If the learnings ledger says losers fail on recognition (she does not see herself in line 1-2), the hole is 2.5 / 2.13: 13 teen-waking quotes and zero phone calls. Ten buyer calls + a teen-specific harvest before the next copy batch.
Step 3 · "Still nothing → go back to study."
The unstudied modules on disk: desire calendar (1.1), sophistication stage ruling (1.3), identity visuals (1.5), the bridge and pitch entrance (5.3), UGC/whitelisting (9-10), offer/AOV (12).
What "it's copywriting" would have to look like to be true: losers with a correct avatar, correct desire, correct image, fair spend, and a body that fails the SOP passes. The 9-04 corrections show the opposite pattern: bodies that fail because the words were not hers (research) or the brief was wrong (planning), caught after generation. Fix the loop, then judge the writing.
